—— 浅谈民营企业难以留住人才   一、三大冲突交织是难以留住人才的原因之一。
难留人才多为大中层企业。一般小企业老板会以灵活善变的经营管理机制，开拓市场，艰苦创业，他们会以美好的企业远景激励和吸引优秀人才。但是随着企业的逐步壮大，管理分工细化，创业激情消失，创业期人才会期望更丰厚的回报，因企业发展之需，外面的优秀人才不断引进，这时新老人才会发生冲突：1、薪酬差距。为了引进外来优秀人才，老板要开出较高的价码，而原始创业人才的预期愿望没有满足，必然产生心理不平衡。2、理念冲突。外来人才接受了良好的系统的现代管理培训，原始创业人才因创业艰苦，过分消耗自己有限的资源，却没有时间进行及时的充电，从而去腐陈新。3、心理失衡。企业不同时期主要矛盾不一样。很多原始创业人才没有更新观念，意识不到随着企业的发展壮大，必须调整自己的思路和工作方法，仍采用老思路，老经验，老办法去对待新问题，新矛盾。当他感到“宝座”不稳时，就采取联合其他原始人员去冲击新人员的极端自私的办法，甚至要挟老板，逼迫新进人才走人。因此很多外聘人才因以前所处环境同当前环境有所差异，很少能做好平稳接班人的工作，从而感慨英雄无用武之地。也许这也是外来人才的不足之处。
二、股东层观念陈旧是难以留住人才的原因之二。
很多大中型企业老板，个人的思路、方法、理念都没有随着企业的发展而改变，这也是很多民营企业做不大做不强，走不长的原因之一。他们仍沿袭过去小作坊式的管理模式来经营现在的企业。有人开玩笑的说：成功是失败之母，就是指的这种类型的企业。曾经宝贵的经验成为今天的绊脚石。
由于这些企业的老总仍是老思路办事，尤其突出的是“事事过问，事事插手，不分等级”。笔者曾分析一类似企业，一年三易常务副总。其中一位常务副总曾是一家大型企业优秀高级人才。为何种下去的是龙种，长出来的是跳蚤。这家企业的老板可能一辈子也想不通，一条基本管理原则没执行，那就是“一级管一级”。竟造成如此大的频繁易师。由于这家企业在创业时期就养成事毕躬亲，事事过问，和基本一线工人打成一片。几个亿销售收入的企业，一线工人可以跳过车间主管、生产主管、副总而直接呈至老总。简而言之，在这家企业中只有老板和伙计关系，至于副总不副总，工人根本不放在眼里，请问常务副总权威何在，退而言之，常务副总本事再大，也难以施展其才华，充其量只不过是一介普通员工而已。
WTO的加入和市场竞争的日趋剧烈，改变了民营企业的生存环境。今天你的竞争优势在明天很可能就化为乌有，或者被其他企业后来者居上，又或者被外资企业这只“狼”吃掉。
民营企业要想得以良性发展，必须采取以下几方面的对策，方可留住人才，才能使企业持续发展，实际上这也是民营企业成功发展的经验。许多失败民营企业老总花学费得到的切肤之痛的体会，也是笔者多年从业的商业诀窍。
1、 股东层首先要与时俱进，主动接受先进的管理意识，增强企业人力资源管理的概念。
企业发展规律是不以人的意志为转移，哪怕你是老板、董事长，顺着企业发展的历史潮流才是真正的英雄豪杰，成功的老板。有人曾激进的讲过：民营企业变革壮大要从老板开始，老板不转变观念，任何人都毫无办法。所以笔者在此规劝老板们请您务必抽出时间参加优秀老板总经理课程培训，或外请优秀的咨询公司参与变革，转变为一名称职的守业的老板，以免在日后积劳成疾，得不偿失，从而追悔莫及。
2、 强化人力资源管理观念，设立名副其实的人力资源部。
很多民营企业图有人力资源部之虚名，充其量只是计发工资，简单做员工上岗，培训工作，其职能要调整到系统管理上面，包括：战略性人力资源，人力资源计划，工作分析，人员配置，人员培养，薪酬设计，绩效评估，员工献身企业文化等体系。这项工作要放在议程上，必须要老板大力支持，领导企业变革，否则永远是有名无实，让老板睡不好觉的人才问题是块永远的心病。
3、 以人力资源部门为龙头，推进公司的人力资源管理系统。
人力资源职能不仅是部门的职责，也是每一位中层的职责，在企业内部形成人力资源管理网络，当前尤为表现在中层干部的技能缺乏，尽快提高中层干部的管理素质，成为企业的真正骨干乃当务之急。进一步创造环境，做到“内部培养，外而引进”的渠道双管齐下，对各方面人员，无论操作层、管理层、技术层，还是老人员、新人员，都有要进行职业生涯规划，打造成一支开拓创新、齐心协力的精英团队，形成催人奋进、人才不断脱颖而出的机制，。
4、 改善薪酬工资制度
据《中国经营报》报道：薪酬工资是现阶段人才跳糟的主要焦点，如何做到“公平，合理”。这里面学问很大，笔者曾见过一些公司工资虽高也流不住人才，究其原因为公司环境太差，老板不顾场合、时间，随便骂人。再如处理外聘人才与内部人才工资之差距，可采用一种办法：外聘人才超出工资制度规定的部分采用模糊（如红包）发放的办法等，减少老人员的心理震荡。
总之民营企业尤其是大中型民营企业要留住人才，必须在老板直接领导下从观念上革命、在企业文化上革命。在此改用质量狂人原通用电汽总裁韦乐奇的话：要留住人才，做好做强做轻松，首先要流血、流泪、流汗。
